I'm at a loss if something like this exists. My son has asked if there are books out there about a young person/teen who does something to rise through the ranks and become a leader of either a gang, criminal enterprise, etc. He's definitely the type to root for the villain or anti-hero. Any suggestions?

the transformation is a bit subtle but thats what happens
I don’t know if this fits the bill but the Great Brain series is really fun and the main character is quite shady, it’s narrated by his little brother who can’t believe all the stuff he gets away with.
